Budget variance analysis for founders: actual minus budget, then a sentence about volume, price, or timing. How to run a monthly variance meeting that decides.

Budget variance analysis is actual minus budget, with a reason. The reason must be volume, price, timing, or a true miss. “We were busy” is not a reason. The point is one decision: keep, cut, or change the forecast.
A one-page pack
Revenue, delivery cost, operating cost, cash. Each line: budget, actual, variance, one sentence. Do not start with fifty accounts. Xero’s Q2 2026 insights showed sales up 4.0 percent while time to get paid rose to 29.3 days. If your revenue variance is green and cash is red, the sentence is collections, not celebration. Put the aging report next to that line so the room cannot skip it.

Volume, price, timing
Volume: fewer jobs than planned. Price: more discount. Timing: the invoice slipped into next month. Mix: you sold the cheap thing. Write which one. If you cannot, the budget was not a plan.
Hackett’s survey, reported by CFO.com in September 2026, showed DSO up 2.1 days among large U.S. nonfinancial companies. A timing variance on receipts may be your customer’s working-capital project, not your sales talent.
Cash variance is mandatory
Add spendable cash versus the 13-week path. SoFi’s 2026 survey found 55 percent of owners had three months of cash or less. A payroll variance that looks small on the P&L can be the week you die. Name the next payroll date in the same sentence as the variance. Bluevine’s October 2025 survey found 38.7 percent could not cover a month of expenses. If cash variance is worse than profit variance, talk about cash first.
Protiviti’s 2026 survey found 83 percent of CFOs ranked cash management in their top three. Copy the order of the meeting, even if you are the entire finance team.
Keep the meeting short
Thirty minutes. Three lines that moved. One decision each. Update the forecast the same day. If you need a second meeting to “digest,” you already know the answer and are delaying the cut. A variance file that nobody opens is a tombstone.
Do not recode history to make the budget look smart. Change the next forecast now, not later.
