Net Burn vs Gross Burn: Which Number to Track
Gross burn is cash out. Net burn is cash out minus cash in. Track both, use net burn for runway, and watch gross burn when collections wobble.

Gross burn is the cash that leaves the account in a month. Net burn is gross burn minus cash that came in. Runway uses net burn. Survival planning uses both. If you only track one, you will either panic too early or notice the hole too late.
Two numbers, two jobs
Gross burn answers how expensive the machine is. Net burn answers how fast the tank empties after collections. A services firm with lumpy invoices can look cash-flow positive in a collection month and deeply net-burn-positive the next. Average them, but never delete the gross figure.
SoFi’s 2026 small-business survey found 55 percent of owners had three months of cash or less. That reserve is consumed by net burn. If collections pause, consumption jumps toward gross burn. You need to know how ugly that jump is.
How to calculate them without drama
From the bank, not from the P&L. Sum cash out for the month, excluding owner capital you put in and excluding credit-line draws if you want an operating view. That is gross burn. Subtract customer collections and other operating inflows. That is net burn. If net burn is negative, you are generating cash. Still report gross burn so you know the cost of a quiet sales month.
Clockwork.ai’s July 2026 analysis found one in five small and midsize firms under $30 million revenue were heading for a 90-day cash crunch, and 72 percent of those were profitable. Profit is not net burn. Net burn is cash.
When gross burn is the honest number
When a large invoice is disputed. When a marketplace holds funds. When you offered longer terms to win a logo. Gross burn tells you how many weeks you last if inflows stall. Bluevine’s October 2025 survey found 51.3 percent of owners would tap emergency funds within 48 hours of a payroll squeeze. That is a gross-burn event. Collections did not arrive in time for the outflow that never paused.
When net burn is the number for the board
Runway, hiring, and “can we open another seat.” Use a trailing three-month net burn unless you are seasonal, in which case use a 13-week cash model and derive an implied monthly net burn from the path. Xero’s Q2 2026 data showed sales up 4.0 percent while time to get paid rose to 29.3 days. Net burn can worsen while sales improve. Report that sentence out loud.
Do not mix accounting burn with cash burn
Accrual losses include non-cash items. Cash burn does not. If you tell an investor “burn” without saying cash, they will assume cash. If you tell yourself “we are profitable” without saying cash, you will assume the tank is fine.
Hackett’s working-capital survey, covered by CFO.com in September 2026, showed days sales outstanding up 2.1 days among large U.S. nonfinancial companies in 2025. Your net burn can move on their calendar. Gross burn moves on yours: payroll Friday does not slip.
Protiviti’s 2026 Global Finance Trends Survey found 83 percent of CFOs ranked cash management in their top three. The practical habit is a weekly pair: last week’s gross out, last week’s net change in cash, next payroll date.
